Revenue Architecture Advisory

GTM Vault Advisory: Revenue Architecture, Installed

A Revenue System That Closes Without You in Every Deal

I install revenue architecture inside your company and run it with your team, one to one, at the depth of a fractional CRO. Not a deck handed over at the end. A system your next revenue hire inherits instead of building from scratch.

1-to-1 Revenue Architecture Advisory · $10,000 a month, three-month minimum. Opens by intake form.

The Constraint

If your product works and your pipeline does not, the constraint is structural.

  1. CAC is rising. Every new customer costs more than the last, and nobody can say which layer is leaking.

  2. Win rates are softening. Deals still close when you are in the room. Without you, they stall.

  3. Headcount outruns coherence. More reps, more tools, more channels, and the number does not move with them.

Most go-to-market systems were built in the order the vendors and the hires arrived. Nobody decided the sequence. Each function optimises its own metric, channels pile up as experiments nobody retired, and the AI tools installed on top inherit the fragmentation underneath them. The problem is order and coherence, not effort.

How It Works

I own the revenue architecture. Your team runs it with me.

  1. Diagnose. Every closed and lost deal of the last twelve months, mapped onto the eight layers. The breaking layer is named in writing.

  2. Install. I write the ICP, the playbook, the pricing, the pipeline view and the channel plan. Your team ships them.

  3. Operate. A weekly revenue session with your leadership team, with the forecast, the hires and the board story owned with you.

What Gets Installed

Eight layers, in order, starting with whichever one is breaking:

  1. Identity. An ICP tight enough to disqualify in a minute, built from data.

  2. Sequencing. What gets built and scaled, in what order.

  3. Pricing. A structural lever that reshapes qualification and margin.

  4. Functional coherence. One pipeline number across marketing, sales and success.

  5. Motion. A playbook that matches the stage you are at now.

  6. Distribution. Channels that compose into a system, not a pile.

  7. Metrics. A forecast you would bet on, not a green dashboard.

  8. AI layer. Agents installed on a coherent system, so they inherit good state.

The AI layer comes last on purpose. Agents installed on a fragmented system produce noise at scale.

The First 90 Days

  1. Month 1, diagnose and decide. A deal map of the last twelve months, the eight-layer audit with the breaking layers named, an ICP rewritten to disqualify fast, and the 90-day build order.

  2. Month 2, install. A sales playbook built from your own winning calls, the pricing and packaging decision, one pipeline definition across teams, and a channel plan with dead experiments retired.

  3. Month 3, operate and hand over. A weekly forecast you would bet on, a hiring plan and scorecard for the next closer, AI workflows on the coherent layers, and a board-ready revenue narrative.

After day 90 the engagement continues month to month as operating ownership: the weekly session, the forecast, hiring, and the next layer to rebuild.

Every Month

  1. Weekly revenue session. 60 minutes with you and your revenue leaders: pipeline, deals, decisions.

  2. Direct access. A shared Slack channel, answered within one working day.

  3. Async review. What your team ships between sessions, reviewed in writing.

  4. Written deliverables. The layer being installed that month, written by me, owned by your team.

  5. Monthly revenue review. The forecast, the layer scorecard and the next build decision.

  6. Hiring. Role design, scorecards and final interviews for revenue hires.

  7. Board and investors. The revenue narrative for board meetings and fundraising.

Track Record

Installed inside venture-backed and growth-stage teams, including YC and SoftBank-backed companies across B2B and AI. Revenue systems I have built and run:

  1. ArrowStream · 5x sales pipeline. Built under my marketing leadership. ArrowStream was later acquired by Buyers Edge Platform for $200M+.

  2. Securly · 5% week-over-week growth. Sustained weekly growth from one revenue strategy. Securly was later acquired by Golden Gate Capital, $100M+.

  3. Persana AI · 200+ leads. From a launch event series that supported a $2M+ seed round.

  4. Kaiser Permanente · 9x pipeline growth. For the School of Allied Health Sciences.

  5. Omneky · 0 to 1. I built the first GTM function, then returned as Head of Growth after the $10M seed.

  6. n.rich · one GTM unit. Marketing, sales, success and product aligned into a single revenue plan.

Who Runs It

I have built revenue systems from zero and scaled them to exit. I co-founded CreatorDen in Istanbul in 2015, built it into the market leader, and exited to Wesley Clover in 2017. Since then I have built B2B revenue teams at Securly, ArrowStream and Omneky, from seed through acquisition.

I am a Wesley Clover Fellow, mentored by Sir Terry Matthews. I wrote Unified Revenue, the playbook for aligning sales, marketing and success, and I have spoken at TEDx.

Who It Is For

  1. Stage. Seed through Series C, with product-market fit and a revenue line that has stopped compounding.

  2. Buyer. The founder or CEO, usually still the closer, often with a first revenue leader to set up for success.

  3. Signal. A raise just closed, a sales hire did not work, or an acquirer has already called.

Investment

$10,000 a month, three-month minimum, then month to month. Three months is the minimum because installation takes that long.

What it replaces:

  1. A senior revenue hire made before the system exists for them to run.

  2. A consultant who hands over a deck and leaves.

  3. You as the closer on every deal.

A full-time hire still comes, later, into an architecture that is already installed.

The First Step

  1. Complete the intake form: your stage, your last ten deals, the layer you think is breaking.

  2. We meet to map how those deals closed, and you get a written diagnosis of the breaking layers within 48 hours.

  3. If the advisory fits, the proposal follows with a start date.

Not ready for a full engagement? The Revenue Architecture Audit is the diagnosis on its own: a 90-minute diagnostic, a 60-minute readout, and a written layer audit with the breaking layer named and the install order. $4,999, Annual Pro included, and the full amount credits against the first advisory month if we start within 60 days. Same intake form; tick Audit. See Pro for the membership tiers.
